Default Sad paph. hirsutissimum

I bought this plant at an orchid show about 2 months ago and it looked sad. Upon repotting I discovered that it had a very poor root system and had spent a fair amount of time in ancient media. I hoped it would improve but it appears to be getting worse. I'd appreciate any suggestions.

It just lost this leaf yesterday which looks to me like it was rotting from the base.

is that water getting out of the pots? I see they are in cashe pots.

Other than that one leaf, it doesn't look too bad to me. I don't grow a lot of Paphs, but they often have less root than Phals and Catts, if you are used to seeing that kind of root system. They are brownish and a bit fuzzy when healthy.

This chid is in a terracotta pot directly. It's filled with a medium bark perlite charcoal mix and drains well.
