I am so confused about how to proceed with these 2 very sick phals, both of which were blooming beautifully when I discovered their roots were rotting/rotted completely away

They are both currently being anchored in their new pots just with the dead inner cores of what were once their roots. They were overwatered in cheapo store bought "orchid mix" when I attempted to repot only to discover their roots totally mushy and black.

So right now they are sitting atop lyca/sphagnum, the only visibly viable roots are on the top and not in the media. I have no idea whether this is ok or if I need to "sphag n bag" or just wait and see what happens. One of them has alarmed me further with it's yellowing leaf. I did rinse both of them with peroxide in the course of repotting.

Please help, I desperately hope to save these!!

The second and third pictures are of one phal that had pretty beat up aerial roots and was rootbound, I have repotted it but am worried because the roots look different than my others. Down below they are healthy firm and green, but the ones on top look speckled, appear to have mechanical damage, and some of the ones at the base look white. Is this normal?

To me, I would worry about the black area on picture 1, I would try to dry it off and maybe put a pinch of cinnamon powder on the stem just where the black is and try to avoid the roots or other areas that look good. (cinnamon is not good for roots but does help dry rotten areas)
Picture 2 don't put anything on that area. Try to water just the roots and not get any at base of plant.
Pictures 3 and 4 leave alone they should perk up.

Do not water until roots are silver. I water anywhere from a week to every 2 weeks depending on dryness.
The one that has almost no roots in picture 2; I would mist just the roots maybe every 4 th day depending on dryness in your area.

Hope this helps, this is just what I would do if they were mine.
